The Algorithm Becomes the Customer

Abstract


The customer is no longer the only decision-maker in travel. Increasingly, the algorithm is.

Large language models, recommender systems, ranking engines, and emergent agentic interfaces are mediating the earliest stages of evaluation—translating traveler intent into constraints, filtering alternatives, and constructing shortlists before consumers interact directly with hotel brands.

This development does not eliminate human choice. It relocates the locus of competition upstream.

In an AI-mediated market, competitive advantage increasingly depends on Algorithmic Confidence—the probability that a property will be selected and recommended by algorithmic systems under specified constraints. This article develops a formal enterprise model linking five structural inputs—product and policy codification, data and identity coherence, operational reliability, reputation authority, and economic discipline—to AI-mediated demand outcomes: visibility, shortlisting, conversion, retention, and advocacy.

Drawing on research in algorithmic governance, platform economics, information processing theory, and digital transformation—supported by industry evidence from Deloitte, McKinsey, Accenture, Phocuswright, and others—the article argues that AI mediation transforms operational discipline and commercial architecture into upstream determinants of market access.

The central thesis is precise: in AI-mediated hospitality markets, enterprises do not compete only to be preferred. They compete to be recommendable.


Intro: When Evaluation Moves, Competition Moves


Hospitality has long adapted to technological change. Online distribution altered channel economics. Metasearch intensified transparency. Mobile interfaces shifted booking timing. Loyalty ecosystems shaped switching costs. Revenue management institutionalized dynamic pricing.

Each wave changed the mechanics of competition.

The present transition changes where competition is decided.


A growing share of travel planning now begins in conversational AI environments. Instead of browsing dozens of hyperlinks, travelers increasingly articulate intent in natural language: “a five-star design hotel in Rome under €600, near the Spanish Steps, with flexible cancellation.” The system interprets constraints, evaluates structured and unstructured data, synthesizes reviews and policies, and returns a curated shortlist.

The traveler retains final agency. But the evaluative set—the alternatives perceived as viable—has already been constructed.


Consumer data signals that this mediation is moving into mainstream behavior. Deloitte’s travel surveys report increasing generative AI use in trip planning, particularly among younger cohorts (Deloitte, 2025; Deloitte, 2026). Booking.com and Expedia Group report substantial willingness to rely on AI assistance (Booking.com, 2023; Expedia Group, 2023). These surveys vary in methodology and should not be treated as identical measures. Yet they converge directionally.


Platform strategy reinforces the trajectory. Google’s integration of AI itinerary generation and AI Overviews into Search reflects deliberate architectural change (Google, 2025). Phocuswright identifies generative chat environments as emerging loci of travel intent (Phocuswright, 2025). McKinsey outlines plausible scenarios in which “agentic AI” orchestrates more complex travel workflows while acknowledging implementation uncertainty (McKinsey, 2025).


The empirical claim must, however, be made carefully, as autonomous AI agents have not yet replaced booking ecosystems.


The structural claim is clearer: evaluation is increasingly mediated by systems that filter and rank before human comparison begins.


When evaluation migrates, competitive advantage migrates with it.


Algorithms as Allocators of Attention


Algorithmic Confidence is the likelihood that a machine will trust an enterprise enough to recommend it.

Formally defined, it is the conditional probability that an AI-mediated decision system will select and surface a property when evaluated under defined constraints relative to alternatives.

Algorithmic Confidence is not brand awareness. It is not sentiment alone. It is not digital marketing performance. It is a function of how enterprise signals are interpreted within allocation systems.

Research on algorithmic governance shows that algorithms increasingly structure decision environments (Kellogg, Valentine, & Christin, 2020). These systems do not merely assist; they allocate visibility and shape evaluation conditions. Lee (2018) demonstrates that algorithmic mediation influences perceptions of fairness and legitimacy.


Behavioral research adds nuance. Dietvorst, Simmons, and Massey (2015) document algorithm aversion when users observe error. Logg, Minson, and Moore (2019), however, find algorithm appreciation when systems are perceived as competent and data-driven. Algorithmic influence is conditional, not universal: it strengthens when cognitive load is high and the system appears statistically grounded.

Travel planning is precisely such a context. Complexity is high. Options are numerous. Cognitive load is substantial. A curated shortlist reduces search cost and perceived risk.


Platform economics further clarifies the stakes. In digital ecosystems, ranking systems allocate exposure and transactions (Parker, Van Alstyne, & Choudary, 2016). Visibility generates transactions. Transactions generate data. Data improves future visibility. Reinforcing loops emerge.


When AI systems mediate evaluation, they function as allocators of attention. Attention becomes the scarce resource. Allocation is governed by signals.


Information processing theory explains why clarity matters. Galbraith (1973) argued that organizations must manage uncertainty by reducing ambiguity or increasing processing capacity. Algorithmic systems, tasked with matching supply and demand at scale, favor signals that reduce ambiguity because ambiguity increases risk within allocation decisions.


The convergence of these theoretical perspectives leads to a clear managerial implication: in algorithmically mediated environments, enterprises that emit stable, interpretable, and predictable signals are structurally advantaged in how attention is allocated.


Algorithmic Confidence: From Concept to Mechanism


To operationalize this concept, three mechanisms shape Algorithmic Confidence:

  • Interpretability — whether the offer can be parsed without ambiguity.
  • Credibility — whether delivery appears statistically reliable.
  • Economic compatibility — whether pricing and availability behavior align with optimization logic.


Figure 1 illustrates how enterprise inputs influence allocation outcomes through AI-mediated systems.

Product and Policy Codification: Entropy as Competitive Risk


Hospitality rate architecture often accumulates complexity through incremental local optimization. Rate codes multiply. Cancellation windows diverge across markets and channels. Packages introduce layered inclusions and exceptions. Over time, the structure becomes increasingly intricate.


For human readers, this complexity may be manageable. For algorithmic systems operating at scale, it increases entropy.


In this context, entropy refers to informational disorder: the degree to which product and policy structures are ambiguous, inconsistent, or difficult to interpret reliably across systems. High entropy means signals require interpretation rather than direct parsing.


When a traveler specifies constraints—“free cancellation,” “breakfast included,” “pet friendly”—algorithmic systems attempt to match those constraints against structured attributes. If cancellation logic is embedded in inconsistent free-text descriptions or varies unpredictably across channels, the system must infer meaning.

Inference introduces uncertainty. Uncertainty introduces error risk.


Allocation systems are designed to minimize negative outcomes, including booking friction and dissatisfaction. When policy interpretation is uncertain, mismatch probability rises. Elevated error risk reduces exposure probability.


Codification therefore becomes an entropy management strategy. It involves disciplined rate architecture, standardized cancellation structures, minimized policy exceptions, and coherent attribute taxonomies consistently expressed across systems.


Rate and policy design cease to be purely commercial packaging decisions. They become determinants of algorithmic visibility because they directly influence interpretability and downstream risk within allocation systems.


Data and Identity Coherence: Stabilizing Inference


Data and identity coherence refers to the degree to which customer information is unified, consistent, and persistently linked across systems. It directly affects how algorithmic systems infer relevance.

Inference is the process by which an algorithm predicts what a traveler is likely to value or select based on observed patterns. The quality of inference depends on data continuity and integrity.


Fragmented identity architectures undermine predictive stability. When loyalty data, CRM records, reservation histories, and property systems are disconnected, behavioral signals become inconsistent. Noise increases. Predictive confidence declines.


Digital transformation research identifies integration as foundational to scalable value (Kraus et al., 2022). Tourism research shows AI initiatives underperform when governance fragmentation persists (López-Naranjo et al., 2025).


Coherent identity stabilizes inference because it reduces noise and increases pattern continuity. Stabilized inference improves relevance prediction, increasing shortlist inclusion probability.


Operational Reliability: Variance as a Structural Input into Allocation


Operational reliability functions as an input into how algorithmic systems allocate exposure.


Allocation systems evaluate not only average ratings but sentiment dispersion over time. Variance reflects the degree of fluctuation in outcomes. High variance signals unpredictability.


Research on trust in intelligent systems demonstrates that predictability shapes reliance (Wanner et al., 2022). Allocation systems designed to minimize dissatisfaction penalize volatility because it increases downside risk.


The distinction between mean rating and variance is critical. Stable performance reduces predictive uncertainty and strengthens allocation confidence.


Reputation Authority: Evidence Density as a Signal of Defensibility


Reputation authority reflects the density and credibility of third-party validation signals.


AI systems synthesize structured and unstructured signals when generating recommendations. Dense, credible evidence enhances defensibility.


Platform economics shows that signal accumulation creates reinforcing exposure loops (Parker et al., 2016). Sustained validation reduces uncertainty and strengthens allocation confidence.


Authority must be grounded in delivery. Expectation gaps generate negative signals that undermine credibility.


Economic Discipline: Predictability Within Optimization Systems


Economic compatibility reflects the alignment between pricing behavior, availability integrity, and allocation risk logic.


Allocation systems surface options predicted to convert smoothly and minimize downstream friction. Volatility increases transaction risk.


Revenue management must incorporate volatility management alongside yield optimization. Predictability reduces uncertainty within optimization systems and increases inclusion probability.


A Structural Pattern Across Inputs


Although each input operates through a distinct mechanism, they share a common structural property: they reduce uncertainty within allocation systems.


Codification reduces interpretive ambiguity. Identity coherence reduces inference noise. Operational reliability reduces performance variance. Reputation authority reduces evidentiary uncertainty. Economic discipline reduces transaction risk.


Collectively, these mechanisms increase the probability that an algorithmic system can recommend a property with confidence. The framework is therefore not a collection of operational improvements but a unified uncertainty-reduction architecture embedded in enterprise design.


Cross-Industry Analogs


Retail Marketplaces: Structured Legibility as Ranking Logic


In large-scale digital marketplaces such as Amazon, Alibaba, or Mercado Libre, competition is mediated almost entirely by algorithmic ranking systems. Sellers do not merely compete on product desirability; they compete on machine legibility and fulfillment predictability. Product listings with standardized schemas, consistent return policies, accurate inventory synchronization, and stable fulfillment performance receive preferential exposure because they reduce downstream platform risk.


Ambiguity increases return rates, complaint incidence, and customer service cost. Ranking algorithms internalize those risks. As a result, sellers that rely on persuasive copy while tolerating structural inconsistency experience gradual erosion in exposure, even if demand exists. Over time, exposure compounds for those whose operational architecture reduces uncertainty.


The structural parallel to hospitality is direct. When travel demand formation is mediated by AI systems, clarity and reliability are not marketing virtues—they are allocation determinants.


Airlines: Revenue Optimization Under Algorithmic Transparency


Airlines provide a second instructive analog. Historically, fare structures were opaque and difficult to compare. The rise of digital comparison engines forced structural adaptation. Fare families, standardized inclusions, and attribute-based distribution did not emerge solely as branding innovations; they were responses to algorithmic comparison environments that required structured clarity.


At the same time, airline revenue management evolved to balance dynamic pricing with bounded volatility. Extreme unpredictability undermines consumer trust and increases abandonment in digital channels. Airlines therefore manage fare dispersion within interpretable frameworks to preserve comparison eligibility and repeat purchase confidence.


The lesson is subtle but powerful: optimization survives only when it remains legible to allocation systems. In hospitality, similar discipline will increasingly determine algorithmic inclusion.


Financial Services: Capital Allocation and Signal Stability


In credit markets and digital banking, algorithmic underwriting systems allocate capital based on structured, stable signals. Institutions with consistent disclosures, predictable repayment histories, and transparent reporting receive favorable risk assessments. Volatility and opacity increase perceived downside exposure and are penalized through pricing or exclusion.


The mechanism mirrors what is emerging in AI-mediated hospitality markets. Exposure functions analogously to capital allocation. Allocation systems distribute attention based on predicted reliability. Reliable signals compound advantage. Inconsistent signals raise risk thresholds.


In both cases, the allocation engine is not optimizing for narrative appeal. It is optimizing for statistical confidence.


An Executive Diagnostic


If Algorithmic Confidence determines visibility, commercial and operational leaders should confront a more disciplined set of questions:

  • Are our policies machine-legible, or do they depend on human interpretation?
  • Does our identity architecture produce stable inference, or fragmented prediction?
  • Is our operational variance visible in review dispersion and sentiment volatility?
  • Is our reputation dense enough to defend recommendation under constraint?
  • Does our pricing and availability behavior reduce transaction uncertainty—or increase it?


These questions are not tactical. They determine whether allocation systems interpret the enterprise as predictable, defensible, and safe to surface.


Conclusion: Competing for Recommendation


Hospitality is entering a market structure in which evaluation is increasingly mediated by algorithmic systems. The decisive moment in competition is migrating upstream—from visible comparison to prior inclusion.


Algorithmic Confidence is not a marketing metric. It is the cumulative result of enterprise design choices that reduce uncertainty within allocation systems.


Codification reduces interpretive ambiguity. Identity coherence stabilizes inference. Operational consistency reduces variance. Reputation authority increases evidentiary density. Economic discipline reduces transaction risk.


Together, these elements determine whether an enterprise is statistically safe to recommend.

In AI-mediated hospitality markets, visibility is earned twice—first by machines, then by humans.

Enterprises will no longer compete only to be chosen.

They will compete to be recommended.
